prodotti e servizi: una metodologia europea per tutti

PERCHÉ SERVICE INNOVATION?
Le PMI manifatturiere tradizionali sono normalmente concentrate sulla
realizzazione e vendita di prodotti.
Ciò pregiudica la loro competitività, minacciata dalla massificazione e
dalla concorrenza a basso costo da parte delle aziende dei paesi extra
UE.
L’introduzione di servizi innovativi (con conseguente cambiamento del
modello di business) può costituire un fattore nuovo di competitività.
Per fare ciò, è necessario che le imprese manifatturiere tradizionali
acquisiscano competenze per introdurre servizi innovativi nella propria
offerta, attraverso una metodologia adeguata e senza la necessità di
elevati investimenti economici.

“This policy brief explores whether and in what
ways innovation policy can contribute to the
beneficial development of an innovative
services industry in Europe, thereby contributing
to growth and, ultimately, well-being.
The focus on services recognises the economic
importance of this industry for employment and
growth in developed economies, where service
sectors typically account for about 70-80% of GDP
and have been a major source of growth in the
past decades.
Against this background, the policy brief is rooted
in the belief that further innovation in services
can make important contributions to achieving
the objectives of the Europe 2020 strategy to
attain “smart, sustainable and inclusive growth”,
i.e. enable economic growth without
compromising environmental and social
objectives.”

Europe with respect to economic performance
and service innovation.
Economic performance tends to be higher in
regions with higher input in service
innovation, while the translation of service
innovation inputs into throughputs and
measurable impacts differs between regions.
Generally, higher levels of economic
performance are achieved in more favourable
framework conditions and a comparatively high
specialisation in knowledge-intensive services.
The analyses lead to conclude that service
innovation is not the only source for economic
performance, but that non-negligible effects
can be expected from a focus on service
innovation, particularly in regions with below-
average economic performance.“

COS’È LA SERVITIZATION?
• Processo che porta dalla vendita di prodotti alla vendita di sistemi di
prodotto-servizio.
• I clienti non sono più interessati esclusivamente al valore di acquisto del
bene, ma alle performance che è in grado di garantire durante tutta la vita
utile (valore d’uso del prodotto).
• Termine coniato nel 1988 in un articolo, ma poco noto nel mondo delle
aziende.
• Maggiormente al centro dell’attenzione di studiosi universitari e
ricercatori di management, considerato un importante processo
evolutivo di molti business manifatturieri.

COS’È LA SERVITIZATION?
Trasformazione di un’impresa in termini di:
- struttura
- processi
- organizzazione
per supportare la vendita di un prodotto diventando un sistema in grado
di vendere servizi a valore, integrati e legati al prodotto stesso.
Ciò è sempre più possibile grazie alle potenzialità connesse alla
pervasività delle nuove tecnologie dell’informazione: virtual design,
remote product servicing and control, ecc.

COS’È LA SERVITIZATION?
• Le nuove tecnologie sono un fattore abilitante al percorso di
servitizzazione delle aziende perché consentono di:
- monitorare le condizioni d’uso e lo stato dei prodotti;
- rilevare qualsiasi eventuale situazione anomala;
- intervenire da remoto nella manutenzione;
- …
• In particolare, elemento centrale sono le tecnologie legate all’Internet
of Things.
• Le tecnologie sono necessarie, ma non sufficienti. E’ necessario un
diverso approccio verso il cliente:
da vendere un prodotto a proporre la soluzione di un problema

ELEMENTI CHIAVE
Cosa implica ciò?
➢ Necessità di conoscere nel dettaglio
➢ il cliente
➢ le sue esigenze
➢ come potergli portare un valore (il servizio viene percepito come
un’esperienza)
➢ Necessità di investimenti (es. per creare una rete post vendita)
➢ Focus sulle persone >> adeguate skills, interne o esterne
➢ Diversa modalità di promozione/vendita
➢ Modifiche nelle politiche di pricing utilizzato
➢ Cambiamento della cultura aziendale nelle diverse aree
➢ Cambiamento dell’approccio strategico aziendale
Quindi, va definito e implementato un processo che modifichi il
tradizionale modello di business aziendale.

VANTAGGI DELLA SERVITIZATION
➢ Possibilità di differenziare l’offerta rispetto ai competitors, attraverso
la creazione di elementi innovativi
➢ Crescita della reputazione aziendale
➢ Fidelizzazione del cliente grazie alla componente relazione tipica del
servizio (deterrente rispetto all’entrata sul mercato di nuovi attori)
➢ Possibilità di avere una più duratura e consistente profittabilità di un
prodotto, soprattutto se maturo
➢ Andamento del fatturato più «stabile» nel tempo, anche in caso di
riduzione delle vendite dei prodotti (fattore anticiclico)
➢ Possibilità di ottenere ricavi più elevati grazie all’offerta di servizi ad
alto valore aggiunto (non più competizione basata sul prezzo)

ESEMPI DI SERVITIZATION
Rolls-Royce: modello di business “pay-per-flying-hour contracts”, cioè
basato sulle ore di effettivo utilizzo e non più sulla vendita dei motori
per aerei.
«I dati sul funzionamento (prestazioni e condizioni) dei motori sono
rilevati da sensori e inviati in tempo reale via satellite al centro
operativo».
Xerox: servizi pay-per-use (pay-per-Copy) in base, quindi, all’utilizzo
delle fotocopiatrici.
A ciò si è aggiunto la possibilità di ottenere ricavi regolari sulla base di
contratti di servizi, di manutenzione, di forniture di consumabili (es.
inchiostro).

ESEMPI DI SERVITIZATION
IBM: negli anni ‘90 passa da leader nella vendita di hardware alla vendita
di servizi nell’ambito dell’Information Technology.
Già nel 1985 nella pubblicità affermava: «If everybody wants to have an
Ibm terminal it is because Ibm services are the best».
MA…
si tratta di esempi di grandi imprese/multinazionali
In effetti, «le imprese più grandi, misurate per fatturato e addetti,
mostrano una più alta probabilità di superare il modello “product-
centric”»

UN METODO EUROPEO PER LE PMI
SIM è stata sviluppata per le PMI, che rispetto alle grandi imprese hanno:
• meno risorse (umane, finanziarie, tecnologiche)
• meno competenze interne disponibili
• una struttura organizzativa meno articolata
Nell’ambito del progetto THINGS+ la SIM viene sperimentata sul campo in
9 Paesi UE su un campione di 100 PMI, suddivise in due gruppi.

PILOT ACTION
Rivolta alle PMI del manifatturiero interessate a partecipare ad un
percorso di formazione sperimentale che le aiuti a scoprire i potenziali
vantaggi della servitization applicata alla propria strategia d’impresa.
L’obiettivo è quello di guidare le PMI selezionate a capire come
trasformare i prodotti in servizi a valore aggiunto, sperimentando nuovi
modelli di business per essere più competitivi sul proprio mercato di
riferimento e introducendo nuovi servizi nell’offering per differenziarsi dai
concorrenti.
Ogni impresa beneficerà di training specialistici svolti secondo i principi
del learning by doing, sia collettivi sia personalizzati, e di un
accompagnamento professionale durante l’applicazione dei principi
appresi ad un proprio progetto aziendale.

- The activities have been carried according to the methodology, by
choosing the most appropriate tools
- Workshops have been delivered with the support of an external expert
with specialization in business strategy
- Each company was supported by a tutor belonging to Friuli Innovazione
staff and trained during the Train-the-trainers workshop
- During the pilot action 1-to-1 support activities have been carried out
with companies, mainly in remote (phone, skypecall) or with some face-
to-face meetings at companies’ premises
- Companies are now proceeding independently; a visit to the company is
scheduled to check the status of implementation and any critical issues
in the 3 months following the last workshop

Initial situation/needs
The company produces and installs automated garage doors and automated access control and parking
systems to different premises like parking spaces or public facilities.
The customers are mostly institutions within the public sector and the company is doing business in
national market.
The existing service elements are installation and maintenance of the installed systems. They have one
production facility with offices and sales department. The revenue comes from selling and installing the
system and occasional maintenance that is not covered with warranty.
Description of the pilot result
The company defined a concept of servitization which will replace one part of their sales.
Instead of selling the equipment, they will sell the service of operating the access system, while keeping
the equipment in their ownership.
The concept’s working title is Monitoring and management of the automated access control systems, is
focused on selling the solution for the customer.
The customers will be charged based on a different financial model, that will allow stable revenue for the
company, and also minimization of variable costs for the customer, in a time period defined by the
contract.
